One of the most expensive mistakes in early B2B SaaS is calling a sales-system problem a sales-talent problem.

The pattern is familiar. A founder hires the first two or three AEs. They are smart, motivated, and came from good logos. Six months later attainment is erratic. One rep sits at 70 percent, two are close to zero, pipeline reviews sound like storytelling, and the founder is back inside every hard deal.

The easy conclusion: we hired the wrong people.

Sometimes true. Usually incomplete.

If a rep needs the founder to create urgency, explain the category, qualify the account, defend pricing, unblock security and land the close, that rep is not simply selling badly. They are operating inside an unfinished revenue machine.

Before adding headcount, I would inspect five things.

Can we name the exact ICP that wins fastest, and say why it wins?

Do we have one qualification standard, or does every rep invent their own?

Do stage definitions describe buyer evidence rather than seller activity?

Is there a repeatable path through pricing, legal, security and executive access?

Can a capable rep run a serious opportunity without founder rescue?

Answer those five honestly and the diagnosis usually changes.

It is also why the first sales hire so often disappoints. The company expects one person to build the machine and hit a number inside it at the same time. Those are different jobs, and they suit different people.

At Seed and Series A the CEO still owns the GTM truth. The useful question is not how do we find a heroic rep. It is what must be true for a capable rep to become productive here.

Once that question is answered, hiring gets easier. Coaching gets specific instead of motivational. Forecasting gets less mystical. And sales stops being a personality contest.

Quota failure is a system diagnostic before it is a rep diagnostic. Read it in that order and you fix the right thing.
